How the Free Shipping Threshold Calculator works
This free shipping threshold calculator finds where free delivery pays. Enter your average order value, the margin an order leaves after cost of goods, and what shipping actually costs you. The calculator returns the order that just covers shipping, a suggested threshold above it, and the basket lift customers would need to reach it.
Free shipping threshold calculator: where the line should sit
A free shipping threshold is a discount you offer in exchange for a larger basket. It works when the extra margin on the bigger order covers the shipping you absorbed, and it destroys margin quietly when it does not.
Start with the order that breaks even. Divide your shipping cost by your contribution margin. At a 45% margin and £7.50 to ship, an order must reach £16.67 before the margin alone covers the carriage. That figure is the absolute floor, not the threshold — set the threshold there and you make nothing on any qualifying order.
Set the threshold above your current average, but within reach. The usual guidance is 15% to 30% above AOV. Too close and you give away shipping on orders that would have happened anyway; too far and customers ignore it entirely, or worse, abandon the cart when they discover the gap is bigger than anything else they wanted. The lift figure in the results is the number to sanity-check — if it asks customers to nearly double their basket, the threshold is aspirational rather than operational.
Account for the fact that not every order qualifies. A threshold changes the mix: some baskets grow to reach it, some do not move, and the ones that already exceeded it now ship free where they previously paid. The last group is pure margin loss and it is often the largest. Modelling only the uplift and ignoring the orders that were already above the line is the most common way a threshold looks profitable in a spreadsheet and unprofitable in the accounts.
Shipping cost is not one number. It varies by weight, dimensions, destination zone and carrier surcharges, and a single average hides the tail where a bulky low-value item costs more to send than it earns. Businesses with wide variation usually need either zone-based thresholds, a surcharge on oversized items, or a threshold set against the expensive end of the range rather than the mean.
Show progress toward the threshold. The mechanic only lifts baskets if customers know about it. A persistent "you are £12 away from free shipping" message in the cart is consistently one of the highest-return changes an e-commerce site can make, because it converts a passive policy into an active prompt at the exact moment the decision is being made.
Free shipping is a competitive floor in some categories. Where customers expect it unconditionally, a threshold reads as a penalty and the practical alternative is to fold carriage into product prices. That is a pricing decision rather than a shipping one, and it needs the margin recalculated at the new prices before it is rolled out.

Free shipping threshold formula and worked examples
The formula: break-even order = shipping cost ÷ margin. That is the order value whose margin just pays for delivery; a threshold is usually set 15–30% above both that figure and the current average order value.
First example. shipping costs £6 and orders leave a 30% margin. An order must be 6 ÷ 0.3 = £20 for its margin to cover delivery.
Second example. average order value is £42, so a threshold of £50 asks for a basket lift of £8, or 19%. If a third of customers add the £8, the extra margin is 8 × 0.3 = £2.40 each.
How many orders need to reach the threshold? Enough that the extra margin earned on lifted baskets exceeds the shipping you now give away on orders that were already above it.
FAQ
How do I set a free shipping threshold?
Start with your shipping cost divided by your contribution margin — the order value at which margin alone covers carriage — then set the threshold 15% to 30% above your current average order value, whichever is higher.
Does free shipping actually increase order value?
It usually does, provided the gap is small enough to close with one more item and the cart shows progress toward it. The effect is weaker when the threshold sits far above what customers typically buy in one visit.
Why is my free shipping threshold losing money?
Most often because orders that already exceeded the threshold now ship free without any behaviour change. That group is a straight margin loss and is frequently larger than the incremental uplift from baskets that grew to qualify.
Should the threshold be based on price before or after tax?
Use the figure the customer sees at the cart, applied consistently, and state it plainly. Whichever you choose, exclude shipping itself and any discounts already applied, or the threshold becomes self-referential and confusing.
